1. 主題Subject
倉儲部計(jì)件工資考核方案。
Piecework wages assessment in warehouse dept.
2. 目的Objective
2.1調(diào)動倉庫各崗位人員的工作積極性和增強(qiáng)責(zé)任心。
2.1 mobilize the initiative and enhance the responsibility of warehouse personnel.
2.2貫徹能者多勞、多勞多得、獎優(yōu)罰劣的原則。
2.2 Carry out the principle of getting more for doing more and doing well.
2.3 提高倉庫的運(yùn)作效率。
2.3 improve the operation efficiency
2.4有利于倉庫資源與人員的共享及調(diào)配。
2.4 favor to share and mobilize the resource and personnel.
3. 適用范圍 scope applicability
3.1除倉庫負(fù)責(zé)人、單證處理員、設(shè)備管理員外的倉儲部所有崗位,包括組長、班長、倉管員、叉車手4個崗位。
3.1 except the warehouse header, document processing personnel and equipment manager, there are four positions including the group leader, squad leader, warehouseman and forklift driver.
3.2不適用于實(shí)行計(jì)時工資制的人員或時間段。
3.2 be inapplicable for the personnel or time scale which practice hourly wages.
3.3 新員工入職第一個月使用計(jì)時工資制,第二個月開始實(shí)行計(jì)件工資制。
3.3 new staff is employing with hourly wages at the first month, and by piecework wage from the second month.
4、 職責(zé)responsibility
4.1倉儲部、人事行政部負(fù)責(zé)此方案的制定和修改,并根據(jù)實(shí)際情況適時做出相應(yīng)修改和調(diào)整。
4.1 warehouse dept. and HR Administration dept. take charge for the drawing up and revising the program, and adjust actually
4.2倉儲部管理并安排所有計(jì)件崗位人員的日常工作;根據(jù)工作實(shí)際情況,對以上方案進(jìn)行不斷改進(jìn)與完善;根據(jù)本方案決定員工的考核等級和考核獎金,經(jīng)松江分公司批準(zhǔn)后交人事行政部計(jì)算工資。
4.2 warehouse dept. arrange daily work for piecework position personnel; improve and perfect the program accordingly; determine the assess grade and assess bonus based on this program, hand over to HR Administration dept. for calculating wage after getting approval from Songjiang Branch.
4.3人事行政部負(fù)責(zé)監(jiān)督此方案的實(shí)施,統(tǒng)計(jì)相關(guān)數(shù)據(jù),審核該方案的考核結(jié)果。
4.3 HR Administration dept. supervise the program processing, count up the related data, review the assess result.
4.3此方案涉及到組織結(jié)構(gòu)與工作流程的改變及優(yōu)化問題,由倉儲部負(fù)責(zé)跟進(jìn)。
4.4 Relate to the organizational structure and work processing change and optimizing problems, the warehouse dept. follow up.
5、 計(jì)件崗位人員的月收入及相關(guān)名詞釋義
5. monthly income of piecework personnel and related terms interpretation
5.1倉庫計(jì)件崗位的月收入分為A、B兩類。
5.1 the monthly income of warehouse piecework is divide into A and B categories.
A類計(jì)件崗位包括倉管員與叉車手,其月收入公式如下:
A category including warehouseman and forklift driver, the monthly income formula as below:
A類計(jì)件人員月收入=底薪+A綜合津貼+計(jì)件工資+考核獎金一扣款
The monthly income of A = base payment + A comprehensive subsidies + piece wage + assess bonus – cut payment
B類計(jì)件崗位包括組長和班長,其月收入公式如下:
B tegory including group leader and squad leader, the monthly income formula as below:
組長月收入=底薪+B綜合津貼+考核獎金一扣款
The monthly income of group leader= base payment + B comprehensive subsidies + assess bonus – cut payment
班長收入=底薪+B綜合津貼+考核獎金一扣款
The monthly income of squad leader= base payment + B comprehensive subsidies + assess bonus – cut payment
補(bǔ)充說明:安全及設(shè)備管理人員、單證處理員,不在計(jì)件考核范圍之內(nèi)。
Additional: safety and equipment manager and document processing person are not in the scope of piecework assessment.
5.2 相關(guān)名詞釋義
5.2 related terms interpretation
5.2.1 A綜合津貼:包括公司的福利津貼(雙薪、花紅、節(jié)假日福利等)、有薪假期津貼、中晚班翻班補(bǔ)貼;
5.2.1 A comprehensive subsidies: including welfare subsidies(double salary, bonuses, holiday benefit,etc.), paid vacation subsidies , day and night shift subsidies.
5.2.2考核獎金:按照每月運(yùn)作質(zhì)量/效率的評分等級,分為A、B、C三個等級,獎勵金額0~200元 ;詳見《團(tuán)隊(duì)與個人考核獎金標(biāo)準(zhǔn)》。
5.2.2 assess bonus: divide into A,B,C according operation quality/efficiency every month, bonus range between 0 and 200 yuan ; detail as “team and individual assess bonus standard”
5.2.3 B綜合津貼:包括綜合管理津貼提成、公司的福利津貼、有薪假期津貼、中晚班翻班津貼(限帶班班長);
5.2.3 B comprehensive subsidies: including comprehensive subsidies commission, welfare subsidies, paid vacation subsidies, day and night shift subsidies(ban on squad leader)
5.2.4底薪:班組長按各人計(jì)時考核時的行政計(jì)算底薪
5.2.4 base payment: group leader and squad leader calculate according hourly assessment.
5.2.5計(jì)件工資: 在保證質(zhì)量的前提下,按員工實(shí)際操作的工序、數(shù)量計(jì)費(fèi)。
5.2.5 piece wage: basing on quality guarantee, calculate according actual operating procedure and amount.
計(jì)件工資=計(jì)件單價(jià)*個人可得計(jì)件工資的工作數(shù)量
Piece rate = piecework price * amount which can be got from piecework
5.2.6扣款:包括由于運(yùn)作事故、叉車事故、其他違章引起的損失,將考核相關(guān)責(zé)任人并進(jìn)入事故流程處理。
5.2.6 cut payment: including the losing result from operating accident, forklift accident and someother peccancy, and assess the related person into the accident processing.
5.2.7計(jì)件質(zhì)量考核參見《計(jì)件辦法與考核標(biāo)準(zhǔn)》
5.2.7 assess piecework quality according “piecework measure and assess standard”
6、 計(jì)件工資的計(jì)算方式
6. method of calculating for piece wage
6.1計(jì)件內(nèi)容:
6.1 piecework content
Ⅰ類:包括收發(fā)貨各環(huán)節(jié)、補(bǔ)貨、包裝作業(yè)收發(fā)各環(huán)節(jié)、批采
Ⅰ: including all links of shipping and receiving, replenishment, all links of packing operations and buying.
Ⅱ類:不單獨(dú)計(jì)費(fèi),次收貨確認(rèn)/QA釋放(單證員操作),盤點(diǎn)(不列入計(jì)件,按10元/小時計(jì)算)
Ⅱ: not charge separate, receiving confirmation/ QA release every time(document operating), make an inventory(not put in piecework , charge by 10 yuan per hour)
Ⅲ類:團(tuán)隊(duì)任務(wù),包括當(dāng)班產(chǎn)生的托盤整理、托盤回收;
Ⅲ: Team task, including pallet settling and recycling.
6.2計(jì)件單價(jià):
6.2 piecework price
6.2.1基本操作單價(jià)(詳見《計(jì)件工時測算數(shù)據(jù)》)
6.2.1 basic operation price(detail as “piecework hour calculate data”)
6.2.2公司將根據(jù)運(yùn)作條件、作業(yè)量、流程、環(huán)境、設(shè)備等因素的變化,進(jìn)行回顧并對上述各個操作環(huán)節(jié)的單價(jià)及考核標(biāo)準(zhǔn)予以適當(dāng)調(diào)整。
6.2.2 basing on operating condition, operating capacity, processing, environment, equipment and other factors change, the company will review and adjust the price and assess standard.
7、 計(jì)件工資統(tǒng)計(jì):
7. count up piecework wage
7.1計(jì)件周期為每個自然月的第一天至最后一天;
7.1 piecework period is from the first day to last day in every month.
7.2倉庫固定人員對每天作業(yè)完成的單證進(jìn)行統(tǒng)計(jì),每周由項(xiàng)目組與倉庫相關(guān)人員進(jìn)行核對運(yùn)作量;
7.2 the destined person count up finished document everyday, item team and related person in warehouse check operating amount every week.
7.3根據(jù)每日操作單證的體積,對照員工的簽名,將員工當(dāng)天操作的各個環(huán)節(jié)單證的體積分別匯總,倉庫主管須對每日的匯總結(jié)果進(jìn)行簽字確認(rèn)并公布;
7.3 basing on daily operating volume of document and comparing the personnel signature, collect all links document volume everyday, the warehouse leader should sign for the collecting results and make announcement.
7.4員工可根據(jù)當(dāng)天公布表查看個人及團(tuán)隊(duì)操作量及作業(yè)能力;
7.4 the employee can view individual and team operating capacity and ability from the notice.
7.5員工基本工資必須保持出勤率8小時*21.75天(174小時)及完成月處理量(人均3109.38立方);對于兩項(xiàng)均不能滿足者,不列入計(jì)件考核;
7.5 the base payment of employee must be on duty 8 hour * 21.75 day(174 hour) and the finished monthly processing volume(3109.38 CBM per capita); fail to meet the two point , it can not be in the assessment
7.6每月初將上月統(tǒng)計(jì)的計(jì)件量(A綜合津貼+計(jì)件工資+考核獎金一扣款)上報(bào)行政部;
7.6 at the beginning of month, report the last month piecework amount(A comprehensive subsidies + piece wage + assess bonus – cut payment) to Administration dept.
7.7行政部依照計(jì)件方案及公司其他規(guī)定對倉庫提交的相關(guān)數(shù)據(jù)進(jìn)行審核,審核通過后,行政部將按公司相關(guān)程序發(fā)放員工工資。
7.7 basing on piecework program and other regular , Administration Department review the data which presented by warehouse, and put out the wages after getting approval.
8、 團(tuán)隊(duì)激勵方法
8. method for inspiring team
8.1為了促進(jìn)團(tuán)隊(duì)整體運(yùn)作效率及團(tuán)隊(duì)合作能力,每個輪班周期結(jié)束后評選出優(yōu)勝班次;
8.1 in order to promote the overall operating efficiency and cooperating ability of team, select winners after every shift cycle.
8.1.1 對每個班次的運(yùn)作情況進(jìn)行不定期審計(jì)打分,并當(dāng)天公布審計(jì)結(jié)果;審計(jì)人員:倉庫主管、安全管理員、庫存管理人員;
8.1.1 casual audit and mark every shift for operating, and release the results; auditor: warehouse leader, safety manager, inventory manager.
8.1.2 審計(jì)結(jié)果將用于對優(yōu)勝班次的考核,并進(jìn)行通報(bào);
8.1.2 Audit results will be used in the winning shift assessment and be informed
8.1.3 審計(jì)內(nèi)容包括:庫容庫貌、操作流程的實(shí)施情況、公司安全規(guī)定執(zhí)行情況、本班次運(yùn)作質(zhì)量、團(tuán)隊(duì)任務(wù)的完成情況等,詳見《團(tuán)隊(duì)工作質(zhì)量審計(jì)表》。
8.1.3 audit content :the capacity and appearance of warehouse, the situation of operating process, implementation of company safety regulations, operating quality, the completion of team task and so on, detail as “team work quality assessment table”
8.2 優(yōu)勝班次根據(jù)審計(jì)結(jié)果,對得分最高的班次進(jìn)行獎勵,團(tuán)隊(duì)獎勵金額為0~500元。
8.2 basing on the audit results, reward 0-500yuan to the winner shift.
8.3 根據(jù)目前的輪班制度,每月將會產(chǎn)生兩次優(yōu)勝班次獎。
8.3 basing on the current shift system, it has twice winner award every month.
8.4 對審計(jì)得分最低且不及格的班次進(jìn)行扣款,并予以整頓,團(tuán)隊(duì)扣款金額為50~500元。
8.4 cut payment and rectify this shift which get the lowest score and failure, the team should charge 50 to 500 yuan for this.
8.5 團(tuán)隊(duì)激勵獎金按照評分等級分?jǐn)偨o該班次所有員工。
8.5 team inspire award divide to all employee in this shift according the gradation.
9、 補(bǔ)充說明:
9. additional remark
9.1倉庫主管將根據(jù)本月的工作量合理安排員工輪休,具體輪休時間以實(shí)際安排為準(zhǔn)。一般個人最多不能超過節(jié)假日實(shí)際天數(shù),否則按事假或曠工處理;
9.1 warehouse leader arrage employee to have holidays by turns according the work amount this month, and make the practical arrangement as standard. Normally, the day for individuals is not more than holiday actual days.
9.2每年考評將根據(jù)員工日常工作表現(xiàn)(獎懲情況)及作業(yè)(質(zhì)量)效率等情況,對表現(xiàn)優(yōu)秀的員工進(jìn)行升職及資薪調(diào)整;
9.2 The annual assessment will promotion and salary adjustment , basing on employee’s performance(incentive condition) and operation(quality) efficiency ,etc.
9.3所有計(jì)件崗位人員的其它有關(guān)福利一律參照公司的人事規(guī)章制度操作;
9.3 other related benefit for all piecework position staff refer to the company personnel rules.
9.4其它未明事宜將一律按公司人事制度和相關(guān)規(guī)章制度執(zhí)行。
9.4 other matters not specified will be performed as company personnel rules and related regulations.
10、本條款僅適用于倉庫計(jì)件操作員工,所有解釋權(quán)屬分公司。
10. this clause applies only to the piecework staff in warehouse, the branch company reserves the right of all interpretation.
